Before approving an email program, an owner needs to know what the investment is expected to accomplish and how uncertain that expectation is. A universal revenue multiple cannot answer that question. The business case should be built from the account’s starting conditions, the proposed work and the evidence the business can actually review.
Write down the starting conditions
Document the state of the account, the completeness of historical reporting and the internal capacity available for approvals. Identify whether the engagement begins with cleanup or with an established operating process. Those are different starting points and should not share an unexplained forecast.
Record known data gaps before discussing returns. If transaction reconciliation or cost information is unavailable, say what the business case can establish now and what requires further work.
Separate assumptions from observations
An observed platform attribution figure describes credit assigned under that platform’s reporting rules. Incremental impact asks what changed because of the work. The former should not be presented as proof of the latter.
If the team uses scenarios, label every assumed input and identify its owner. Include a cautious scenario and explain what could prevent the planned work from being delivered. Scenario planning is a way to inspect uncertainty, not a substitute for evidence.
Include the cost of operating the program
Account for the proposed service scope, platform expense and internal time. Show initial cleanup separately from recurring management. Ask the business to supply any margin information used in financial planning rather than borrowing a generic industry figure.
Include dependencies that may affect timing: asset availability, approval capacity, account access and unresolved reporting questions. A plan that assumes those inputs are already settled should say so explicitly.
Choose review criteria that the work can support
- Is the agreed account work complete and documented?
- Can the team trace reported figures to their source and definition?
- Has the internal workload changed in a way the business can describe?
- What financial conclusions remain uncertain?
These questions help distinguish delivery progress from financial outcomes. Neither should be exaggerated to compensate for missing evidence in the other.
Agree on the next decision
Define what information would justify continuing, changing or pausing the scope. Do not promise that automation or ongoing management will produce a fixed return. Use the ROI measurement guide for reporting definitions, then compare the proposed work with current service options. An audit request can help identify which assumptions need examination first.
