Cannabis customer retention planning should give the business a shared operating plan, not a longer list of messages to send. For an agency-managed program, the central questions are practical: what relationship is being maintained, what information is dependable, who approves the work, and how will the team know whether to continue?
Start with a program inventory
List current email and SMS activity, automated journeys, loyalty communications and audience definitions. Identify the owner of each item and its stated purpose. Include paused and inherited work so the team can distinguish deliberate decisions from unfinished account cleanup.
Then review overlap. Two teams may be working from different audience definitions or creating messages for the same moment in the subscriber relationship. Resolve those conflicts before increasing production. A smaller, understandable program provides a clearer basis for decisions than a crowded calendar with unclear responsibilities.
Define lifecycle scope and permission boundaries
Choose the experiences the current engagement will maintain, such as subscriber onboarding, preference communications and approved program information. Specify exclusions as carefully as inclusions. A retention brief should say what the agency is not being asked to build, manage or promise.
Keep permission review distinct from commercial segmentation. A record’s presence in the account or an observed business interaction should not automatically qualify it for a marketing audience. Where evidence is missing or conflicting, assign a resolution owner and document the interim handling.
Connect the specialist workstreams
- Loyalty program governance defines ownership of program rules and communication decisions.
- Retention audience maintenance keeps recurring audiences aligned with their documented purpose.
- Re-engagement program review provides a separate decision process for inactive records.
These workstreams should share a calendar and decision log without becoming interchangeable. A loyalty issue may need a business-policy decision; an audience issue may need data cleanup; inactivity may call for no further contact. Sending another email is not the default answer to all three.
Choose evaluation questions the data can answer
Agree on reporting definitions before discussing improvement. Record the audience, reporting period, included channels and limitations. Review operational measures such as unresolved exceptions and approval delays alongside campaign observations. Separate attributed activity from claims about what the program caused.
Make the next review actionable
Close each review with a short list of decisions: retain, revise, pause or retire. Give each change an owner and identify the evidence needed to close it. Carry unresolved questions into the next meeting rather than quietly treating them as settled.
Hiigher’s managed AIQ marketing services can be discussed against this operating plan, including email, SMS, creative, retention and account cleanup within the agreed scope. The plan should remain useful even when a campaign is delayed or a proposed experiment is rejected.
